How people actually move up, sideways and out

How to read your rung: up, across, or out

Check your level, AI exposure, and pay trend to decide whether to wait, move up, move across, or exit.

Your level sets the first price

You are deciding whether to wait for a promotion, move sideways, or leave. In the most AI-exposed U.S. occupations, advertised pay has risen about 46% since 2021, compared with about 25% in the least-exposed occupations. In those occupations, entry-level salaried postings fell from 29% of the mix in 2021 to 10% in 2026, while senior postings rose from 22% to 47%.

The question is whether the rung you hold is gaining value, staying flat, or being hollowed out. Open the org chart and name your level before you name your ambition. A title can flatter you; the chart usually corrects you. If you cannot say whether you are entry, mid, or senior, you are not ready to time a move.

The AI-exposed pay gap is not evenly spread. Measured against a 2022 baseline, the post-ChatGPT advertised-pay gap was about 5 points at entry level, 6 points at mid level, and 7 points at senior level. At the senior level, advertised pay in more AI-exposed occupations rose 45% from 2021 to mid-2026, while pay in less-exposed occupations rose 28%, leaving a gap of about 17 percentage points.

If you are senior, the ladder is tilting toward you. If you are entry, the same tilt can look like a door closing. The next test is exposure.

Exposure sets the risk

Measure the tasks, not the buzzwords. Ask what part of your job a model can already do, what part it can do with a human check, and what part still needs judgment, accountability, or relationships.

You are ready when you can list three core tasks and mark each as exposed, partially exposed, or protected. You can also say whether your team is using agents, copilots, or automated workflows in daily work.

Exposure is a pricing factor. At Microsoft, a cross-functional cloud supply-chain team put more than 111 specialized agents into planning, sourcing, fulfillment, and logistics. Average cycle time fell from about 10 business days to under 2.5 across five monthly planning cycles.

If your tasks are being absorbed by that kind of tooling, your rung is more exposed. If your work is mostly judgment, negotiation, or accountable ownership, it is less exposed. Both can be valuable, but they are not priced the same.

The trend tells you which rung is paying

Read the market for your level and exposure, not for your company alone. Look at advertised pay, the share of postings at your level, and whether new roles are being created or only refilled.

Use a label: gaining, flat, or hollowing. A gaining rung has rising pay and postings that hold or expand, a flat rung has stable pay and steady postings, and a hollowing rung has shrinking postings or a level being skipped.

Difference-in-differences estimates, which compare exposed and less-exposed jobs over time, put the post-ChatGPT advertised-pay premium for more AI-exposed occupations at 5.7% when occupation and month are controlled, and at 4.7% in a job-title-to-its-own-history comparison; both estimates were statistically significant. The most AI-exposed 10% of college majors saw a 5-percentage-point drop in initial employment after ChatGPT's introduction. Their full-quarter initial earnings fell 13% relative to less-exposed majors.

Entry-level doors can close even when senior pay rises. If you are early in your career, do not assume the next rung will appear on schedule.

The move follows the trend

Run the test in order: level, AI exposure, posting/pay trend.

  • Level: entry, mid, or senior.
  • AI exposure: tasks exposed, partially exposed, or protected.
  • Posting/pay trend: gaining, flat, or hollowing.

Wait when your rung is gaining and your evidence is strong. Move up only when your level is exposed and the senior market is paying, and you can show the next level's work. Move across when your current rung is hollowing but adjacent roles are gaining. Exit when the rung is hollowing and no adjacent role is gaining.

A bad move can cost time, confidence, and pay. Say the move in one sentence, with the evidence attached. If the evidence does not support the move, say so and choose the next test.
